Commissioning Of A Plate Heat Exchanger

During commissioning of a plate heat exchanger: first line up cold fluid (in an amine plant, MDEA solvent) and then line up hot fluid (low pressure), which also stated in company operating manual. The idea behind doing this is to avoid overheating of the plate exchanger. But I found doing this away is leaking solvent as rubber gasket (HNBR glued type) become squeeze during cold condition( or when exchanger is isolated for long time), making clearence between the gaskets and the plate. While I line-up hot fluid first very slowly to heat up the gaskets so that it can seal the clearence between the gaskets and the plate, I found there was no leak. But due to operating manual, I can not convince my colleagues. I didn't find any operating manual from the supplier of gasket (Alfa Lava) and the plate exchanger manufacturer.
I wish to know what others are doing and am I doing anything wrong?
